How 38 small newsrooms went from analysis to action in four days

COLUMBIA, Mo. — AlignSimple has wrapped up a hands-on partnership with the Potter Digital Ambassador program at the Donald W. Reynolds Journalism Institute, helping small, community-focused newsrooms move faster, work smarter and publish better in an increasingly digital-first world.

The collaboration paired AlignSimple’s fractional digital expertise with the Potter program’s “digital native” journalism students, delivering practical, newsroom-ready solutions — not theory — to local publishers facing shrinking staffs, growing demands and limited technical support.

In 2025, the Potter Digital Ambassador program recruited students from Drake University, Iowa State, the University of Kansas, Middle Tennessee State, Vermont University and the University of Missouri — which started the program eight years ago. In early 2026, those students embedded for a full week inside 38 small news organizations across the country, guiding staff through a four-day sprint that ended with usable products — not binders on a shelf.

The four-day newsroom sprint

  • Monday: Workflow audits, audience and resource analysis, and a hard look at what was (and wasn’t) working.
  • Tuesday: Practical AI training — covering fundamentals, newsroom-safe “Gems” and advanced research tools like NotebookLM.
  • Wednesday: Hands-on production of interactive charts, social-ready video assets and visual storytelling tools.
  • Thursday: Final presentations and handoff of customized training documents, prompt libraries and publish-ready assets.

AlignSimple’s role focused on helping newsrooms create data-driven, ready-to-publish products while using AI ethically and responsibly. Every newsroom received support tailored to its specific needs — from audience growth and engagement to workflow efficiency and cost containment.

Key areas of impact included:

  • Ethical AI, applied: Ambassadors trained staff to use AI as a tool — not talent — cutting repetitive tasks so reporters could spend more time reporting in their communities. Custom “Gems” were built to assist with SEO headlines, social copy and newsletter writing.
  • Operational efficiency: Newsrooms learned how to better leverage their existing CMS tools, streamline publishing workflows and create smarter promotional messaging for e-editions and newsletters.
  • Actionable analytics: Fellows built simple, accessible dashboards so reporters could understand their audiences — and managers could track performance on initiatives like e-edition growth.
  • Technical SEO and site UX: Deep-dive site audits led to practical fixes, including simplified navigation using the “Rule of 7,” repaired app links and better use of teaser fields to boost search visibility.
  • Modern content training: Staff received templates and training for social graphics, podcast structuring and repeatable digital storytelling formats.

Each newsroom left the program with an Immediate Action Memo, a shared training library and professional-grade templates designed to last well beyond the week-long engagement.

“Small community newsrooms don’t need more theory — they need solutions that respect their time and staffing realities,” said AlignSimple’s Kyle Rickhoff. “By the end of the week, these newsrooms weren’t just trained. Most were publishing.”

The partnership demonstrates how short-term, focused digital support — paired with ethical AI and newsroom-first thinking — can help local journalism adapt, grow and better serve its communities.
